The Motor Quote Was $4,700. The Invoice Was $6,900. That's Not a Vendor Problem.

An office buyer's perspective on why motor and bearing purchases go over budget—and how transparent pricing, clearer specs, and tools like the Teco Electric app fix it.

I'm not an engineer. I'm the office administrator who somehow became the person in charge of buying motors, drives, and bearings for our plant. I took over purchasing in 2020. Since then, I've processed roughly 60 purchase orders a year across three locations. My annual spend is around $170,000. Maybe $160,000—I'd have to check the ledger. I report to both operations and finance, so I feel every conflict between getting parts fast and paying too much.

Here's what I can tell you with confidence:

The price on the quote is not the price you pay.

It's not because vendors are crooks. Sometimes it's sloppy estimating. Often it's my own fault for not asking the right questions. But the gap between what we approved and what Finance sees on the invoice is the single biggest source of friction in my job.

What I Thought the Problem Was

At first, I blamed vendors. The quote said $4,700 for an induction motor package. The invoice said $6,900. The difference: shipping, a crating fee, and an expedite charge that appeared nowhere in the quote. I felt played.

So I did what any frustrated buyer does. I required itemized quotes, asked for delivery costs upfront, and got everything in writing. That helped. But not enough.

The same vague pricing kept showing up. I changed vendors. Same story. I changed product categories. Same story.

Then I realized I was asking the wrong question.

The Deeper Problem: We Don't Know What We're Actually Asking For

The real problem wasn't hidden fees. It was that I couldn't write a complete specification. A quote is only accurate if the person requesting it knows exactly what they need.

Take stepper motor wiring. It sounds simple. But a line that says “stepper motor wiring” doesn't tell the vendor whether you need 4-wire or 8-wire, bipolar or unipolar, or whether a connector is included. In 2022, I ordered “a stepper motor and driver,” and our maintenance guy spent two hours trying to match wires to the controller. We said “standard.” They heard “standard.” We meant different things.

Same with an induction motor. A 1 HP three-phase induction motor is not one product. It's a family: different frame sizes, mounting positions, insulation classes, thermal protection, and shaft diameters. Standards like NEMA MG 1 define some of this, but they don't tell you whether you need a TEFC enclosure, an inverter-duty rating, or a custom shaft. If you don't specify all of that, the vendor's system defaults to whatever it defaults to. Then you get something that's mostly right but doesn't fit your gearbox.

And bearings? I once googled “what size is lm8luu linear bearing” and got three different answers on the first page. The bearing has an 8mm bore. But the outside diameter and length vary depending on the manufacturer and whether it's the long version or standard version. The part number is a start. It's not a spec.

Why does this happen? Because a lot of us who order these parts are not engineers. We are the people who get handed a note that says “we need this again” with no model number. We do our best. But the real problem is not the price. It's the ambiguity.

Three Things That Make Ambiguity Expensive

First, incomplete part numbers. If the maintenance guy writes “bearing” and no number, I have to guess. When I guess, I order the wrong size. Then I pay return shipping plus expedited shipping on the right one. That's not a vendor problem. That's a process problem.

Second, “same as before” orders. We didn't have a formal process for confirming that “same as before” was still available or still the right fit. In 2023, “same as before” became “replaced by a new model,” and no one told me until the box arrived with a different shaft size. I sent it back. Finance was not happy.

Third, incomplete specifications. It's one thing to quote “one actuator.” It's another to quote “one actuator, 12-inch stroke, 24 VDC, with limit switches and overload protection.” The difference between those two quotes can be 40%. But you don't find that out until the invoice.

The Real Cost of a Vague Requirement

The most expensive part is not the product. It's the time and trust you burn.

I remember one order that should have been $3,000 ended up at $5,200 because we needed it in four days instead of three weeks. The vendor had the parts, but they had to split the shipment and airfreight part of it. None of that was in the original quote because I didn't say “by Friday” upfront. I said “as soon as possible.” They heard “whenever convenient.” Result: delivery two weeks later than I expected.

As soon as possible. Whenever convenient. We were using the same words but meaning different things. Discovered this when the carton finally arrived and the foreman asked where the rest was.

Then there's the risk calculation. The upside of switching to a cheaper vendor for our linear guides was about $1,800 in annual savings. The risk was whether the parts would actually be compatible with our existing bearings. I kept asking myself: is $1,800 worth potentially losing a week of production? The expected value said try it. The downside felt catastrophic. I didn't switch. I still don't know if that was right—but I learned I need better data before making a bet like that.

The cost also shows up inside our own accounting. We didn't have a formal approval chain for rush orders. That cost us when an unauthorized rush fee showed up on the invoice, and Finance rejected the expense report. I had to cover $1,100 from the department budget. Now I verify the full delivered cost before approving anything.

What Fixed It? Not Guesswork. Transparency.

At this point, you might expect a pitch for some magic tool. The fix was simpler and harder at the same time: I changed how we ask for quotes.

Ask What's NOT Included

I've learned to ask “what's NOT included” before “what's the price.” If the quote doesn't list shipping, handling, packing, or expedite fees, I ask for the complete delivered cost. If a vendor can't tell me the total cost before I order, that's a red flag. The vendor who lists all fees upfront—even if the total looks higher—usually costs less in the end. Transparent pricing isn't just nicer. It's more predictable.

Build a Spec-Confirmation Checklist

The third time we ordered the wrong shaft type, I stopped blaming the vendor and created a checklist. For every motor, drive, bearing, or actuator order, I spend five minutes confirming: part number, mount, shaft, voltage, phase, thermal protection, cable length, connector type, and current model status. If I can't answer any of those, I call the maintenance supervisor before I send the PO, not after.

It sounds basic. It is basic. But it has cut our wrong-item returns by more than half.

Use the Tools You Already Have

Get better data before you take a risk. I still hesitate before switching vendors. But now I hesitate with data, not feelings. I ask for dimension drawings, test reports, installation manuals, and a phone number of an engineer who can answer questions. If the vendor can't provide those, the lower quote isn't a bargain. It's a chance to save money that you'll spend later on replacement, redesign, or downtime.

The Simple Test

Here's the test I use now before placing almost any order:

If I had to explain the exact part, the exact wiring, the exact mounting, the exact lead time, and the full delivered cost to the person who will install it—could I do it with the information in front of me?

If yes, I press send. If no, I keep digging.

The motor isn't the problem. The bearing isn't the problem. The problem is that we expect a quote to cover a question we never fully asked. Once you start asking complete questions, the quote takes care of itself. That's it. That's the whole lesson.
